Taking time off during the summer

    I am looking for some advice and ideas on how people manage their golf course and assistants taking time off during the season and how you work weekends. We have 3 18 Hole courses with 1 Head Superintendent, myself who is a Superintendent of and 1 Assistant. Another assistant is not an option due to labor restrictions....kind of ironic that we have less than 1 million operating budget (this is not a joke or exaggeration) for 54 holes in the Mid Atlantic Region where the President of The United States calls his home course.

    For the past 5 years I have worked on the course I have literally worked 7 days a week from Late April through late September/ Early October 8-9 hours during the week and 4 hours Saturday and Sunday unless we had to come back to syringe greens which is rare.

    The hours are not long however its every single day which can take a different toll, and I am looking to set up a solid plan that will work and be equal for everyone. Did I mention that on weekends we have an 8:00 Shotgun on one course with normal play starting at 6:30am and our crew starts at 5:45. We are pretty rushed in the morning but this is nothing new and we handle it well, which in turn is why all three of us work every weekend since its too difficult for two people to check out three courses solidly in 4 hours.

    How do you manage your assistants and yourself with working weekends and taking a day or so off?

    Is the phrase "if you can take time off in the summer time, then its obvious the course doesn't need you" really true?

    We run 54 holes down here in Florida with myself, two first assistants and two 2nd Assistants. Part of our company philosophy is the well being of our employees, regardless of position. Taking time away from work is part of that well being and can do wonders for rejuvenating and energizing employees. Therefore we allow employees to take time off when they want or need to. If my Assistant takes time off, I fill his shoes and vice versa. I have the philosophy that cross training is important and that everybody on staff should be able to do all jobs. It is also important to remember that nowadays everybody is a phone call away.

    A few years ago I had a conflict arise with a family vacation for myself and aerification. After deciding I was going to reschedule the vacation and informing my boss, her reply was "take the vacation. If the assistants can't handle it by now either you aren't doing your job or they don't need to be here." I may be the only Superintendent to ever take a vacation during aerification. And guess what, the staff performed flawlessly.

    I missed our second day of aerification this year due to our son's last year with his high school winter drum line championships (which was an awesome trip and we so lucky to have been part of it, memories that we as a family and with our band family we won't forget). We borrowed a guy from one of our other courses and the guys got it done.

    I guess the one question to ask, how is the rest of your staff set-up? Full timers, foreman, etc. Can these other full timers help oversee set up along with what seasonal staff you have? And one or two management positions can oversee that weekend?

    Andy makes great points, cross train, and maybe give your staff more responsibility, if they have been there for a while they should know the routine. My guys have been taking care of my course while I have been missing time with medical treatments, with my most important contact making sure we stay on our chemical applications.

    For the last 21 years I have always allowed my crew to take summer time off when needed. The only exception is the aerification process or a large tournament. We can and will get the work done without them. I feel that it is wrong to force my crew to miss out on some of the best vacationing weather because we may feel that we need them. Employees need family time! when school is out is the best time for them to get that even if it is our growing time of the year. I just do not let more then one take it at a time is all and that is on a first come first serve basis.

    Ben,

    I have 18 holes in the transition zone. I have 4 guys in place to syringe greens. This includes myself and my assistant. I take a guy and work both Saturday morning and afternoons during the summer months. My assistant does the same with the other guy on Sundays. This gives everyone a day off each week. I allow my guys time off during the summer but only one at a time. I take my vacation in the fall or winter. Old school for me. Good luck.

    Another thought is we only work from 5-10 on Fridays. You'll still have guys that will need to wilt watch, but if you can rotate who gets Friday afternoons off each week, it's almost like a three day weekend for those folks.

    No assistant and six guys other than myself and the mechanic to take care of the course. Crew can take vacations anytime except for aerification days, and May-October only one guy at a time. We have a skeleton crew of 2 guys on weekends that mow greens and set up in the morning. This is flex time in winter, OT may-october. No summer vacation ever for me, at most maybe a friday, sat, sun small trip. This year with the drought restrictions and requirements I am 7x a week and there's just no getting around it- but in my 25 years here this is the first time for that and I have just accepted that extraordinary times require extaordinary measures. Normally if I come in on weekends it's just voluntary or to play a little golf.

    Our facility is about being family oriented and allows all employees vacation time in the summer. As long as the greens are in good condition, I am able to take a week off. We are a small 5 person crew with all employees trained in all aspects of maintaining the golf course. I make sure that I do a fertilizer and chemical application before I go on vacation. Great to be able to have my staff be responsible for the golf course while I am not on property. Monday thru Friday for 3 of my staff including myself at 40 hours a week. One employee handles all the work on Saturdays and I have another employee that works Sunday thru Thursday.

    Thank you so much for your feedback. I am all about cross training but where I am some times it gets into a little tight situation since you always here "thats not my job" and here we cannot fire or even repremand someone. This is one of the most frustrating parts of this position here.

    My asst and I rotate every other weekend. I allow my guys (7 total) to take what ever days they need, when they need them. Like everyone else I don't allow time off during aerification week, or the week prior to any tourney we have (6) that I deem "big" outings.... Mem-mem, mem-guest, club champ, pomp invitational, GSGA state champ, 4 ball invitational. That leaves the crew 43 weeks of time to take. They all know it and respect it. I post all dates/tourneys on a big calendar in break room Jan 1.
    As far as you go..., it seems to be a $$ thing that you will have to figure out with your staff and expectations of your facility. But, when you are burnt out the whole ship crashes!!! Take the time off...

    We have no set policy other than we strongly suggest that everyone be at work mid April through May and September to Mid October. The only days I have missed in season have been mostly for national softball tournaments and that ended a few years ago. The others take a couple days here and there.

    I am at work before first light 7 days a week from spring to mid October. 207 consecutive days in 2015, 331 total. Most weekdays I am there about 9-9.5 hours and weekends 2 to 3 hours per day. We do not afternoon wilt watch. Any needed hand watering is done first thing ahead of play.

    Our irrigation control system is 1992 vintage and unreliable. On watering nights I go back about the start time to watch the first set start, usually about an hour before dark. If everything starts it is a short visit and back home for about 5 hours of sleep. (I do try to get an hour or two nap in every afternoon) About 2 out of 7 nights a box or two doesn't start so I jump the fence and walk out or open a gate and drive my truck out to jiggle the wiring harness or check a fuse and get it started. Then the next morning I will head out to check for wet cart paths to be sure the other 3 sets ran.

    The winter can be 7 days a week also depending on snow and cold. If no snow and in the 30's we will have play so I have to frost watch. That is pretty much all I do on weekends in the winter.

    Assistant and equipment mgr. split weekend days and work about 45 hrs per week, rarely more than that unless there is a pressing issue to attend to.

    About $450k all inclusive budget. Bent G,T, F. USGA greens. 4 full time including me with paid vacation. 5 seasonal with no paid vacation.

    I haven't had a raise in over 8 seasons and love where I work and who I work for.

    Having been a superintendent since 1976 it took several years to 'learn' that I don't always have to be there for the job to get done if I have been successful in cross-training. I am also at a 54 hole complex with 36 at our location and 18 holes up the road 10 miles. This can make for having to be innovative when emergencies arise. I am the only superintendent and have 2 assistants. Our policy is that I am on 12 days straight and then take a week-end off. Same goes for the 2 assistants. In other words we swap every other weekend. This allows me to take a weekend camping trip every other week to recharge. Well worth it. Sure, once in awhile an emergency arises and it doesn't pan out, but that is the exception. In fact for the past two years it hasn't happened and for that I am blessed and thankful.
